Guruti Selected Transformation
Piscinas Rumafi · 2025–2026
From Post-Acquisition Change to an Integrated Operating Model
Rebuilding fragmented processes, data and systems around Odoo to create a stronger operating foundation for the next stage of the business.
Executive Summary
A new ownership stage created the opportunity to rebuild the operating foundation.
Piscinas Rumafi entered a new stage of development following a change in ownership. What initially appeared to be a focused technology opportunity quickly revealed a broader transformation need: the business was operating across disconnected tools, fragmented information and workflows that had evolved organically over time.
The transformation connected functional design, data restructuring, process integration, implementation governance and user readiness around Odoo. The objective was not to maximize the number of applications deployed. It was to create a stronger operating foundation capable of connecting commercial, operational and financial activity while establishing a platform that could be stabilized, progressively optimized and scaled.
How the Engagement Emerged
A narrow technology conversation uncovered a broader transformation opportunity.
The engagement originally began around a specific need: exploring a tailored digital solution for pool maintenance, field service and SAT management.
During on-site discovery, however, a recent ownership transition revealed a different level of opportunity. Rather than adding another standalone application, the conversation expanded to the wider technology landscape, information model, workflows and operating foundations required for the next stage.
Discovery changed the diagnosis — and the diagnosis changed the engagement.
The reframing questionWhat operating and technology foundation does the business now need?
Operating Reality → Transformation → Integrated Core
From fragmentation to an integrated operating flow.
The inherited environment was not short of information. The challenge was that information, processes and responsibilities were spread across different systems, documents and local working practices.
Legacy Operating Reality
Guruti Transformation Layer

Integrated Business Core
Transformation Thesis
Do not digitize fragmentation. Redesign the operating foundation.
A technology replacement alone would not have solved the underlying challenge. The work started by defining how opportunities, customers, quotations, projects, recurring services, SAT, finance, information and responsibilities should connect in the future state.
Executive & Transformation Advisory
Priorities, sequencing and transformation decisions.
Functional Transformation Lead
Translate operational reality into future-state requirements and process logic.
Client-Side Transformation PMO
Coordinate priorities, dependencies, partners, risks and decisions.
Operating Model Integration
Connect commercial, service, project, recurring and financial workflows.
Key-User & Adoption Leadership
Prepare users for new workflows, responsibilities and operating discipline.
Scaling Advisory
Determine the strongest next capability — and what should deliberately wait.
Guruti led the transformation layer between business reality and platform delivery.
Master Data & Accounting Integrity
From legacy accounts to governed business identities.
The migration challenge was not simply moving records between systems. Years of administrative practice had created multiple accounting representations for the same real-world people and companies, often across different roles, addresses and transaction contexts.
Illustrative legacy pattern: historical roles and duplicate records accumulated over time.
Determine which records belong to the same real-world identity while protecting accounting traceability.
Single Business Identity
This was not a data-import problem. It was an identity-resolution and ledger-integrity exercise.
Commercial data required similar judgment. The new owners had introduced an initial Zoho CRM lead pipeline before Guruti arrived. Rather than discarding that work, the useful commercial logic was reviewed, processed and migrated into the wider Odoo model, with additional functional adaptation where required.
Quotations also moved away from several manually copied Word and Excel templates toward a progressively governed product and service structure capable of supporting more consistent commercial processes.
Integrated Business Ecosystem
The customer record became the connective point between commercial, operational and financial activity.
The value of Odoo was not the number of applications activated. It was the ability to connect previously separate activities around common information, process logic and customer context.
Human Readiness · Transition Mindset Mapping™
A redesigned process only creates value when people can operate it.
The move from spreadsheets, local files, informal controls and historical account-creation habits into an integrated environment changes more than technology. It changes process logic, responsibilities, information flows, control points and expected behaviors.
Functional analysis defined how the future state should work. TMM™ provided the human-readiness lens for how the organization would transition into operating it.
Operational knowledge, customer understanding and practices that still create value.
Historical assumptions, duplicate-record habits and workarounds that conflict with the future state.
Parallel spreadsheets, redundant files and manual controls replaced by governed workflows.
System confidence, process ownership, master-data discipline and new operating capability.
Reusable Guruti Capability · Microsoft 365
Transformation communication needs an architecture — not another folder of training files.
Where the client’s Microsoft 365 environment and governance allow it, Guruti can architect SharePoint Communication Sites — and, for larger transformation environments, Hub Site structures — as a digital layer for onboarding, communications, learning and knowledge navigation.
Beyond this case: Communication Sites and Hub Sites are a recurrent Guruti capability for complex transformation programs. The architecture can scale from one project site to a connected multi-workstream knowledge and communication ecosystem when Microsoft 365 governance permits it.
Implementation Governance
Module availability was not treated as business readiness.
The program repeatedly tested whether ownership was clear, data was being entered consistently, users had sufficient internal time and the organization could absorb additional complexity.
A technically available capability is not automatically an operationally ready capability.
Delivery Ecosystem
Different capabilities for different phases of the transformation.
The program evolved through an ecosystem model rather than forcing business transformation, Odoo specialization, custom development and operating ownership into a single provider role.

Odoo specialist capability, implementation support and technical continuity.
FriendsTech
Development, integrations, automation and AI-enabled technical evolution.
Rumafi
Management, key users, process ownership and internal operating capability.
Partner-agnostic by design. Guruti leads the business and transformation layer, coordinates specialist capabilities where needed, and helps shape the right delivery ecosystem for the complexity of the case.
Transformation Roadmap
Stabilize → Optimize → Scale
Transformation capability should grow at the speed the organization can absorb it. More modules and more automation are not automatically better when ownership, data discipline and operating maturity have not stabilized.
STABILIZE
OPTIMIZE
SCALE
More technology is not automatically better. The strongest next step is the one the organization is ready to operate.

Use the carousel to move between operating architecture, master-data resolution, delivery ecosystem and maturity roadmap. The visuals summarize the case for executive scanning without replacing the evidence behind it.
Observable Outcomes
Evidence before marketing claims.
The transformation is best understood through observable operating change and capability created — without relying on unsupported efficiency percentages.
Integrated Information Foundation
Customer and business information consolidated into a more connected operating environment.
Customer 360° Structure
Commercial, operational, documentary and financial context increasingly connected around the customer.
Connected Process Logic
Commercial, service, project and financial workflows operating through a common architecture.
Improved Traceability
More activity visible through governed system records rather than reconstructed from disconnected files.
Standardized Customer Documents
A stronger basis for consistent quotation and customer-facing documentation.
Scalable Digital Foundation
A modular cloud platform able to support future functionality as operating maturity develops.
What This Transformation Demonstrates
Five lessons that extend well beyond one company or one ERP.
Project work, recurring services, customer relationships, field operations and finance can create significant cross-functional complexity in smaller organizations.
Technology should enable future-state processes rather than reproduce historical fragmentation in a new platform.
Moving records is easy compared with reconstructing the real people, companies, roles and accounting relationships hidden behind legacy master data.
Process design and software functionality do not create adoption by themselves.
Capability should expand when data, ownership, users and operating discipline are ready to support the next level.
The objective is an organization increasingly able to operate, govern and evolve its own future state.
Next Transformation
Is your technology landscape supporting the next stage of the business — or preserving the previous one?
Transformation may begin with an ERP decision, a growth challenge, a new ownership structure, an acquisition or a specific operational problem. The real opportunity is often larger. Guruti helps connect business direction, processes, systems, data, governance and people around a future state the organization can actually operate and sustain.
