Success Story: 12 years of sustained growth and brand positioning.

En 2012, asumí el proyecto del Masd Mediterráneo con la misión de transformarlo en un referente de hospitalidad exclusiva para familias y clientes de nivel adquisitivo medio en la región. El desafío principal consistía en revitalizar un hotel que necesitaba un reposicionamiento de marca, y una diversificación del portfolio de servicios con valor añadido para atraer a una clientela que buscaba confort y experiencias memorables sin lujo extremo, pero exclusivo en la zona. 


Desafíos:


  1. Rehabilitación, Ampliación y Modernización: El establecimiento requería una renovación y dinamización de sus espacios, con proyectos de ampliación a corto-medio plazo para mejorar los estándares de confort y funcionalidad esperados por familias y clientes de nivel adquisitivo medio.
  2. Posicionamiento en el Mercado: El hotel necesitaba redefinir su identidad y posicionamiento en un mercado competitivo, destacando sus atributos únicos y ventajas competitivas para captar a un público que busca calidad y buenas experiencias a precios razonables.
  3. Optimización de Servicios: Era crucial implementar una gama de servicios de alta calidad y novedosos que satisficieran las expectativas de nuestros huéspedes y diferenciara al hotel de la competencia. La creación de nuevas experiencias y desarrollo del producto turístico se imponía como vehículo de crecimiento y fidelización de un nuevo segmento de clientes. 
  4. Estrategia Digital y de Marketing: Desarrollar y ejecutar una estrategia digital efectiva para aumentar la visibilidad en línea, mejorar la reputación y atraer reservas directas.


Objetivos:


  1. Renovación Integral: Modernizar las instalaciones del hotel, incluyendo habitaciones, áreas comunes, y servicios, para ofrecer una experiencia cómoda y acogedora a nuestros huéspedes.
  2. Estrategia de Marca: Redefinir la identidad del Masd Mediterráneo, creando una marca sólida y reconocible que reflejara la exclusividad accesible y la calidad de los servicios.
  3. Excelencia en Hospitalidad: Implementar y mantener altos estándares de servicio, asegurando que cada interacción con el cliente superara sus expectativas. Desarrollar nuevos productos y experiencias turísticas. 
  4. Crecimiento Sostenible: Aumentar la ocupación y los ingresos mediante estrategias de marketing digital, optimización de precios y distribución en línea, garantizando un crecimiento sostenible a largo plazo.

Mi enfoque se centró en la atención meticulosa a cada detalle, desde el diseño y la decoración hasta la formación del personal y la implementación de tecnología avanzada, con el objetivo de crear una experiencia única y memorable para cada huésped. A través de una planificación estratégica y una ejecución rigurosa, logramos establecer al Masd Mediterráneo como un destino exclusivo para familias y clientes de nivel adquisitivo medio - alto en la costa mediterránea, en un destino altamente competitivo y estratégico (Castelldefels).

  1. Hotel Rebranding y Re-positioning: A comprehensive rebranding was carried out in line with the growth and expansion of the business and the creation of new experiences, redefining the hotel's visual identity and values to differentiate from the competition, enhance competitive advantages, and attract the desired customer profile.. 
  2. Optimization of Revenue Management: dvanced revenue management strategies were implemented, dynamically adjusting prices based on demand, competition, and predictions using data and business intelligence tools. 
  3. Increase in Direct Channel Sales: Specific strategies were developed to boost direct sales, such as improving the website, implementing an intuitive, functional, and efficient booking engine, along with marketing actions on social media and Google Hotel Ads..: 
  4. Elevating Customer Experience: Investment was made in staff training and development to ensure an exceptional customer experience, resulting in increased positive reviews and guest loyalty. 
  5. Digital Marketing & reputation Management: Digital marketing campaigns focused on social media, SEO, and PPC were developed, in addition to actively managing online reputation through quick and effective responses to reviews and comments. Public spaces were utilized to communicate digitally and boost booking intentions through LED screens and digital signage. 
  6. Development and Launch of New Products and Tourist Experiences: New room categories were created, such as Club experiences, Duplex with Jacuzzi, and Connected Family Stays, in addition to the rehabilitation and launch of the Spa area, Restaurant, and Event Rooms. 
  7. Digitisation of Preventive and Corrective Maintenance Management: Guruti developed a customised solution with a personalised database and its respective reports and queries for the daily and scheduled management of maintenance actions for facilities, minimizing daily incidents and improving control and resolution rates to ensure the proper condition and operation of facilities across all service areas.
  8. Change Management: New solutions are implemented to improve processes and optimise the management of processes and resources, with strategic planning, personnel training and development, and effective communication to ensure the success of the change​.

  • Sustained Revenue Growth For 12 consecutive years, a steady growth in revenue was achieved, surpassing annual expectations and setting new income records with a sustained increase in the average price per night. 
  • Direct Sales & Revenue Increase: Direct sales increased by up to 40%, reducing dependency on intermediaries and improving profitability by lowering acquisition costs per reservation. Strengthening the direct sales channel also allowed for better customer loyalty.. 
  • Higher Reputation Index Reputación: The hotel's reputation improved significantly, receiving high ratings on platforms such as TripAdvisor, Booking.com, and Google Reviews.
  • Brand Market Repositioning: The hotel positioned itself as one of the preferred options in its market segment, increasing occupancy rates and REVPAR, and attracting a new customer profile. The commitment to developing and launching new experiences and products was fully embraced, positioning the establishment in the top 3 of the destination.. 


This success story demonstrates how a well-defined and executed strategy can lead to sustained growth, an improved reputation, a significant increase in direct channel sales, and solid positioning against competitors in the hotel sector, enhancing the exclusivity and authenticity of a quality tourism product in the Castelldefels destination.
